The Challenge
INNOV8 MMA was a brand new combat sports gym launching in Bangkok with nothing in place. No website. No CRM. No marketing. No booking system. No way to capture leads, track members, or run ads. Just a location, a team of coaches, and a launch date. The gym needed to attract a uniquely diverse audience (locals, expats, digital nomads, tourists, and ClassPass users) across multiple disciplines (Muay Thai, BJJ, MMA, and Krav Maga), each with very different buying intentions. A tourist wants a single drop-in. An expat wants a 12-month commitment. A ClassPass user might convert if handled right. The entire infrastructure needed to be built from scratch, and it needed to work from day one.
What We Built

Designed and built the gym's website from scratch. Class schedules, coach profiles, pricing, and trial booking all accessible without friction. An AI chat agent handles enquiries 24/7 in English and Thai, qualifies leads, and books trials directly into the system. The site went live before the gym opened, capturing leads from day one.

AI Front-Desk Agent
The gym's first point of contact across every channel: website, WhatsApp, Instagram DMs, and Facebook Messenger. Knows the full pricing structure, class timetable, and coach specialities. Answers complex questions ("Can my 10-year-old do BJJ?", "What's the best option for someone visiting for two weeks?"), books trials, sends confirmations, and follows up automatically. Hands off to a human with full context when needed.


Conversational CRM Dashboard
Built a complete CRM from zero, designed so the team never needs to learn a complex interface. The AI assistant lets them ask questions in plain language: "How many new leads this week?", "Show me all expiring members this month", "Who came from ClassPass and hasn't converted?". It can also take action: move contacts between stages, trigger sequences, update details, and generate reports.
Three-Pipeline Architecture
Rather than a generic one-size-fits-all funnel, we built three pipelines from day one. Sales Pipeline (lead to member), Member Lifecycle Pipeline (active to expiring to winback), and ClassPass Conversion Pipeline (visit tracking to membership offer). Each designed for a different customer journey.

Source Attribution and ClassPass Tracking
Every contact auto-tagged with their original source across Facebook, Instagram, TikTok, Google, ClassPass, walk-ins, and referrals. ClassPass visitors tracked visit by visit, with conversion-ready users flagged automatically and routed to targeted offers.

Membership Integration
Connected the billing and attendance platform to the CRM so subscriptions, pauses, and cancellations sync automatically. No manual status management from the start.

AI-Powered Ad Campaigns
Launched paid campaigns across Facebook, Instagram, and TikTok before the gym opened, driving traffic to the website and building a pipeline of interested prospects ready for opening day.
